Facebook Instant Form leads land in the CRM with an email and a blank phone. Sales stalls because the column the team trusts is empty.
That blank is often not a Meta outage. The form never asked Phone number as a required contact field, the CRM mapped the wrong column, or leads access hid the field on download.
Open the same leads in Ads Manager first. If phone is empty there too, fix the Instant Form. If Meta has the number and the CRM does not, fix mapping and permissions.
Compare Meta's file to the CRM
Do not start in the CRM. Start with the file Meta actually stored. Custom questions and prefill answers sit after the default columns when you download leads from Ads Manager or Meta Business Suite.
- Download the same date range from Ads Manager and open the phone column, not the CRM view.
- Confirm Questions includes Phone number under Contact fields, marked required, not a short answer.
- Check Instant Form Settings field names so the CRM maps the live column, not an old label.
- Turn on SMS verification only after phone is a required contact field.
Meta's leads download help is explicit. You need Page admin permission and a role on the ad account to see all data. If some fields are blank, leads access in Meta Business Suite may be hiding them.
Why Instant Forms can send an empty phone
Prefill is not a guarantee. Meta's prefill questions help says Phone number is a contact field taken from a Facebook or Instagram profile.
If that number is not on the profile, the person is prompted to type it. People can also edit a prefilled answer before submit.
A short-answer question labeled Phone is not that contact field. Custom questions can be optional. Someone can submit with email only, and the CRM still looks like a finished lead.
WhatsApp number and work phone number are separate contact fields. A CRM that maps only phone_number will look empty when the form collected WhatsApp number instead.
More volume is the default Instant Form type. It is built for a fast mobile submit. Higher intent adds a review step so people can confirm the details.
That review does not invent a phone that was never asked. Conditional answers can also skip the phone question on a branch the person never sees.
This post is for Instant Forms as the conversion location. A Leads campaign that sends people to a website form is a different stack.
Fix that landing page. Instant Form contact fields will not fill it.
Make phone required and verified
In the Instant Form editor, open Questions. Under Contact information, use Add category, hover Contact fields, and select Phone number.
Keep it required. Do not replace it with a short answer that happens to say phone.
SMS verification is the quality control Meta documents for this field. Meta's SMS verification help says people receive a one-time password and must verify it before the form submits.
The option is grayed out until Phone number is a required contact field. If you enable it, landline numbers cannot receive the code, so those people never land in your leads data.
That is a quality filter, not a bug to work around with a custom question.
You cannot edit a published Instant Form. Duplicate it in Ads Manager from the Instant form list, or duplicate an existing form in Meta Business Suite under All tools, Instant forms.
Add the required phone field and SMS verification, publish the copy, then attach that form to the ad. Old submissions stay as they were. Only new leads use the new questions.
Higher intent can sit next to SMS verification in the form editor. Use it when the team needs people to confirm the number they just entered. Do not treat it as a substitute for a missing contact field.
When Meta has the number and the CRM does not
If Ads Manager shows a phone and HubSpot, Salesforce, or a spreadsheet import does not, the form is not blank. The pipe is.
Instant Form Settings include Field names. Those names become the column headers in the download and in CRM pulls. A custom label that no longer matches the CRM's phone property will look like an empty number even when Meta stored one.
A webhook or Zapier step that reads a short-answer key, while the live form now uses the Phone number contact field, drops the value. Map the field the form actually sends, then retest with one new lead. Do not backfill from memory.
If the Ads Manager file is also blank, check leads access before you rebuild the form a second time. Someone with full control of the business portfolio can customize who may download leads. After that change, only assigned people see the full rows.
What a blank phone will not tell you
An empty phone is not proof the campaign is overspending, and it is not a pacing problem. Daily budget running out by mid-morning is a different failure. This post does not cover that.
SMS verification will not recover numbers that were never collected. It also will not repair a CRM mapping that ignores the contact field. Fix the form, then the pipe, in that order.

If this post is wrong, outdated, or you would take a different path
I write from work I have done on real sites. Search products change, and a step that was right when I published can go stale. I can also be wrong about the method.
If you disagree with the approach, the facts, or the outcome, I want the detail. Tell me what is off, what you would do instead, and where you saw it. I use that to correct the post so the next reader is not stuck.
